The Architecture of Inclusion: Root Cause Analysis of Organizational Health: The SSF Lens
Sunday, 5 April, 2026
The Six Stages Framework is a developmental tool created by Dr Shungu Hilda M'gadzah to improve attitudes toward equality, diversity, and inclusion. This model utilizes a numerical scale ranging from a negative axis, representing resistance and extremist views, to a positive axis that culminates in transformational leadership. Central to this concept is the Bias Impact Tree metaphor, which illustrates how hidden prejudices act as the root causes of visible societal "symptoms" like discrimination and toxicity. Organizations must move beyond superficial policy changes and instead focus on "treating the roots" by actively dismantling underlying biases. By fostering self-reflection and systemic change, the framework aims to guide individuals and institutions away from exclusionary behaviors toward a state of genuine belonging and social justice. Successful implementation requires long-term commitment and careful cultivation rather than quick fixes to ensure organizational health and growth. If your organization was a tree, what would it look like? 🌳In the Bias Impact Tree metaphor, unconscious biases act like a hidden virus at the very roots of an organization. When denied or ignored, these biases slowly poison the tree, manifesting as visible symptoms-such as bullying, racism, sexism, and employees leaving due to toxic work cultures.Too often, organizations try to treat a withering tree from the top by simply "watering the leaves". They might introduce superficial policies and pretend to take action, but this doesn't solve the underlying illness. Real, authentic Equity, Diversity, and Inclusion (EDI) work requires us to dig deep and treat the root cause of the problem.A healthy tree doesn't grow by accident. It requires careful cultivation, continuous weeding, and pruning to ensure that discriminatory "weeds" do not form. By proactively tackling biases, organizations can move up the positive axis of the Six Stages Framework, fostering environments of true acceptance, emotional intelligence, and belonging.Although this intervention is easier when a tree (or organization) is young, it is never too late to start authentic EDI work. What steps is your organization taking to treat its roots?
